The Token Trap

Enterprises are buying intelligence by the token and treating it as though they had bought capability. The two are not the same thing, and the gap between them is where budgets disappear. This book is about what an organisation actually owns when the intelligence in its products was built by somebody else — and how to make that a deliberate position rather than an accident of procurement.

It develops two working instruments: the Workload Sovereignty Matrix, for deciding where each workload should live and why, and the Intelligence Control Stack, for seeing clearly which layers of your AI estate are yours and which are rented.

Boards discover what is truly critical only during a crisis. Until then, the risk register describes what the organisation thought was critical when it last had time to think about it calmly — which is rarely the same list.

The book works through cases where the difference became public and expensive, and argues that resilience is not a control framework but a property of structure: what happens when the thing everyone quietly depended on stops. It is written for the people who will be asked, afterwards, why nobody knew.
